Direct answer
A good lead source is not the one with the most inquiries. It is the one that creates the clearest qualified next action.
Score each source from 0 to 4 across six criteria: fit, urgency, trust, clarity, follow-up effort, and repeatability. Use the total to decide whether to protect the source, improve qualification, or reduce attention.
Use this when
Use the score during a weekly pipeline review, especially when one channel creates many conversations but few clear project matches.
Lead Source Quality Criteria
Review one source at a time. A source can be a referral path, a search query cluster, a marketplace profile, a social platform, an email campaign, or a partner mention. Score the last 5 to 20 inquiries from that source, not one exceptional case.
| Criterion | 0 points | 2 points | 4 points |
|---|---|---|---|
| Client fit | Most inquiries are outside the service scope. | Some inquiries match, but sorting takes time. | Most inquiries match the intended client profile. |
| Problem urgency | The need is vague or far in the future. | The need is real, but timing is inconsistent. | The source regularly brings timely problems. |
| Trust before contact | The lead does not know why this provider might fit. | The lead has seen some work or context. | The lead arrives with referral, proof, or clear context. |
| Request clarity | The first message lacks outcome, scope, or constraints. | Some details are present, but follow-up questions are needed. | The first message includes the core decision details. |
| Follow-up effort | Many replies are required before a decision is possible. | One or two clarification rounds are normal. | The next action is obvious after the first response. |
| Repeatability | The source is random or hard to influence. | The source can be nudged but is not predictable. | The source can be improved through content, referrals, profile work, or outreach. |
Score Interpretation
Reduce attention unless this source has strategic learning value.
Improve profile wording, intake questions, or referral instructions before scaling.
Keep tracking and add a clearer qualification step.
Protect the source and study what creates good-fit inquiries.
Create a repeatable playbook while checking that volume does not lower quality.
Example Source Review
| Source | Fit | Urgency | Trust | Clarity | Effort | Repeatability | Total |
|---|---|---|---|---|---|---|---|
| Referral from past client | 4 | 3 | 4 | 3 | 4 | 3 | 21 |
| Broad social post | 2 | 1 | 2 | 1 | 1 | 2 | 9 |
| Specific search page | 3 | 3 | 2 | 3 | 3 | 4 | 18 |
What To Do After Scoring
- If fit is low, tighten the service page, portfolio examples, or marketplace positioning.
- If urgency is low, add qualifying language around timeline and decision stage.
- If trust is low, add proof, process notes, examples, or referral context before the inquiry step.
- If clarity is low, improve the intake form or first reply template.
- If follow-up effort is high, use a tracker or CRM stage that makes the next action visible.
- If repeatability is low, treat the source as opportunistic instead of a core operating channel.
Privacy boundary: score sources with anonymous labels. Do not put real names, email addresses, phone numbers, contract details, personal identifiers, or confidential project notes into public examples or AI prompts.
